It’s the question I hear on almost every roof estimate. The homeowner looks up at me from the driveway and says, “Joe, be straight with me — can you just patch it, or am I looking at a whole new roof?”
Here’s how I make the call: it comes down to three things — the age of the roof, how widespread the damage is, and what’s happening underneath the surface.
Start with the age of your roof
In Florida, a shingle roof lives about 20 to 25 years — the heat bakes the life out of asphalt faster than up north. If yours is pushing 20, it deserves a hard look.
Tile roofs last longer — 30, 40, sometimes 50 years. But here’s the part most homeowners don’t know: on most tile roofs, the tile isn’t the waterproofing. The underlayment beneath the tile is. And that underlayment usually gives out around year 20. So a 25-year-old tile roof can look beautiful from the street and be failing underneath. I’ve seen it more than once.
The signs I look for on every inspection
Here’s what catches my eye when I’m up on a roof:
Bare spots and granule loss. Do you see bald patches where the black asphalt shows through? If your gutters are full of granules, the roof is shedding its protective layer — its sunscreen.
Curled, cracked, or lifted shingles. Florida wind works shingles loose. Edges that curl catch the next gust like a sail — that’s how a small problem becomes missing shingles after a storm.
Stains on your ceilings or walls. That’s an active leak announcing itself. By the time water shows inside, it’s been traveling — the entry point is usually nowhere near the stain.
Daylight in the attic. Go up on a sunny day and look around. Pinpricks of daylight through the decking mean water can get through those same spots.
Sagging. Stand back and look at the roofline — it should be straight. A dip means the wood underneath has been wet a long time.
Cracked or broken tiles on a tile roof, and damaged flashing around chimneys, vents, and valleys. Flashing failures are the number one source of leaks I find — the roof is fine, but the metal where it meets something else has given up.
My repair-or-replace rule of thumb
Here’s how I frame it for homeowners:
Repair makes sense when the damage is localized and the roof is young. A few lifted shingles after a windstorm, one cracked boot around a vent pipe, a small patch of damaged flashing. If the rest of the roof is healthy with years of life left, a repair is the smart money.
Replacement is the call when the damage is widespread, the roof is past its expected life, or leaks keep coming back in different spots. Chasing leaks around an old roof is like chasing your tail — you fix one, another opens up, and the patch money eventually passes what the roof would have cost.
And in Florida there’s a third factor: your insurance company. A lot of carriers get nervous around roofs 15 years or older — some won’t renew. I’ve seen homeowners forced into a replacement because the insurance letter said replace or lose coverage. If your roof is 15-plus, get an inspection before that letter arrives. What a replacement actually involves
If replacement is the answer, here’s what to expect. In Florida, a full roof replacement always needs a permit, with inspections along the way. The old roof comes off, the decking gets checked and rotted sheets replaced, then new underlayment, new shingles or tile, new flashing. Most single-family homes are done in a day or two of actual work.

Most homes I see land between $10K and $28K for a shingle roof, depending on size, pitch, and material. The one number I can stand behind completely: a 2,100 sq ft roof, full tear-off and new shingles, was $22,000 all-in — about $10.50 a square foot. I price every roof in person, on your roof.
